AI SEO Agency: How to Pick One in 2026 (Without Wasting $50K)

The phrase 'AI SEO agency' barely existed in 2023. Today, every shop with a ChatGPT subscription claims to be one. The result: founders are quoted $3,000/month by one firm and $25,000/month by another for what sounds like identical work, with no way to tell which one will actually move rankings — and which is just rebranded keyword stuffing with a GPT wrapper. This guide is the filter we wish existed when we started fielding AI-SEO RFPs ourselves.

What an AI SEO Agency Actually Does (vs Traditional SEO)

Traditional SEO is built around one ranking surface: the ten blue links. An AI SEO agency is built around six: classic Google results, AI Overviews, ChatGPT Search, Perplexity, Claude, and Google Gemini. Each surface uses different ranking signals, different content formats, and different citation behaviors. A real AI SEO firm has a documented workflow for each one — see our GEO & LLM optimization playbook for what 'documented' actually looks like.

  • Entity SEO and knowledge graph optimization (so LLMs recognize your brand as an authoritative entity, not just a string of words)
  • Answer engine optimization — structuring content for direct extraction into AI Overviews and chatbot answers (deep-dive: AEO playbook)
  • LLM citation engineering — earning mentions inside ChatGPT, Perplexity, and Claude responses (see Perplexity traffic strategy and ChatGPT search ranking factors)
  • Schema markup at depth — Organization, Product, FAQ, HowTo, Article, BreadcrumbList, Speakable (cheat sheet)
  • Programmatic SEO done without spam triggering Helpful Content updates (how)
  • Core Web Vitals and INP work that actually clears the bar AI Overviews require (2026 fix guide)

The Five Categories of 'AI SEO Agency' — And Which One You Actually Want

Not every agency calling itself AI-first is the same thing. We see five archetypes in the market right now, and conflating them is the single biggest reason buyers overpay.

  • The Content Factory — generates 50–500 GPT articles a month. Cheap ($1.5K–$4K/mo). Almost always tanks under Google's spam updates within 2 quarters. Avoid.
  • The Traditional SEO With AI Tools — solid old-school SEO that uses ChatGPT for outlines and Surfer for optimization. Reliable, $3K–$8K/mo. Good fit if your competitive moat is local, not AI-search.
  • The GEO Specialist — built specifically for AI Overviews, ChatGPT Search, Perplexity. Smaller, technical, $5K–$15K/mo. Best fit if AI search referrals are already 8%+ of your traffic.
  • The Full-Stack Growth Partner — handles classic SEO, GEO, technical, CRO, and content. $8K–$25K/mo. Best for companies that want one accountable team across the whole funnel — see how we structure this on our SEO & SEM services page.
  • The Enterprise SEO Platform Reseller — bolts a license to Conductor/BrightEdge/seoClarity onto a junior account team. $15K–$50K/mo. Pay for the platform, not the strategy. Usually overkill for sub-$50M companies.

The 12-Point Vetting Checklist

Run any agency you're seriously considering through every one of these. If they refuse to answer three or more in writing, walk.

  • Show me three case studies where you grew AI Overview or LLM-cited impressions, with screenshots and dates
  • What's your exact process for getting a client cited inside a ChatGPT or Perplexity answer?
  • Which schema types do you implement by default, and which conditionally? Who writes the JSON-LD — strategist or developer?
  • What happens to my content velocity when Google ships another Helpful Content update? Show me how your last 3 clients fared in HCU-affected months.
  • Who owns the deliverables — me or you? (If they keep the SOPs and templates, you're locked in.)
  • What's your AI content disclosure policy? (See AI content marketing without Google penalty for what good looks like.)
  • Can I see the live dashboard a current client uses? Not a screenshot — an actual login or anonymized share link.
  • How do you measure GEO success when LLMs don't pass click data? (Brand-mention monitoring, share-of-voice in answers, branded search lift — anything less is hand-waving.)
  • Who exactly will work on my account? Names, LinkedIn, hours per month, and what they did before this agency.
  • What's your minimum engagement length, and what's the offboarding process? 12-month lock-in with no exit clause is a red flag in 2026.
  • How do you handle technical SEO (Core Web Vitals, INP, crawl budget, JS rendering)? In-house engineer or 'we recommend you hire a dev'?
  • What's the all-in monthly cost including tools? (BrightEdge, Ahrefs, Clearscope, etc. — some agencies bill these through.)

If an AI SEO pitch doesn't include the words 'entity', 'schema', 'citation', and 'topical authority' in plain English with specifics — you're being sold rebranded blog writing at a 4x markup.

Pricing Benchmarks (What's Fair vs What's Robbery)

Based on 40+ pitches we've reviewed this year, here's what defensible AI SEO pricing actually looks like in 2026:

  • Small business (under $2M revenue): $2,500–$5,000/mo for local-focused AI SEO covering 1 location and 1 service line
  • Mid-market ($2M–$20M): $5,000–$12,000/mo for multi-location or multi-service brands with active content velocity
  • Growth-stage ($20M–$100M): $12,000–$25,000/mo with dedicated strategist, technical SEO engineer, and weekly reporting
  • Enterprise ($100M+): $25,000–$75,000/mo with multi-region GEO, programmatic SEO infrastructure, and embedded team
  • One-time GEO audit (no retainer): $3,500–$12,000 depending on site size — useful before committing to a 12-month engagement

Red Flags That Should End the Conversation

  • Guaranteed #1 rankings — Google literally prohibits guarantees and any reputable firm knows this
  • 'We have a secret algorithm' — there's no secret. Either they do real entity/schema/citation work or they don't.
  • No SEO clients you can reference by name — confidentiality clauses are normal, but every agency has at least two public case studies
  • Refuses to show you the actual deliverables format before signing
  • Pricing only by 'number of articles' — that's content marketing pricing, not SEO pricing
  • No technical audit included in onboarding — without it they're optimizing on a broken foundation
  • Six-month minimums with no exit clause and no performance milestones

How Visionation Approaches AI SEO

We run a hybrid model — classic SEO foundation, GEO/LLM layer on top, technical work owned by an in-house engineer (not outsourced). Every engagement starts with a fixed-fee audit covering crawl, schema, entity mapping, AI Overview presence, and current LLM citation footprint. From there, monthly retainers are scoped to outcomes — not article counts. Full breakdown lives on our SEO & SEM services page and our dedicated GEO/LLM optimization service.

The Honest Next Step

Don't hire any AI SEO agency — including us — without running the 12-point checklist first. If you'd like a free 30-minute audit of your current AI search footprint (Overviews presence, ChatGPT citations, Perplexity mentions, schema completeness), contact us or stress-test your numbers with our ROI calculator. The right agency will pay for itself inside two quarters. The wrong one will cost you a year.
